AIOS setup
The folder structure, department by department, and the index file that stops your AI hunting for context.
A pile of information is not context. If your AI has to go hunting for something, that is attention it is not spending on the actual work, and that is where average outputs come from.
You already know this instinctively. You did not build your Drive by dropping 200 files into one folder. You built folders, and folders inside folders, so a document sits where it belongs and you know where to look.
Your AI brain is the same idea. Here is the shape we use with every agency.
One repository, split by department. Same departments as your business, so nobody has to learn a new map.
agency-brain/ ├── CLAUDE.md Who the company is. Read every time. ├── INDEX.md The map. What's in each folder. ├── .claude/ Your skills. The work you repeat. │ ├── company/ Who you are. Positioning, ICP, tone. ├── sales/ How you win the work. ├── marketing/ How you get attention. ├── client-support/ How you look after them. ├── delivery/ How you do the work. └── finance/ How the money works.
Then inside every one of those six, the same three folders. Every department, no exceptions, so your AI never has to guess how a department is laid out.
| Folder | What it is | Your job |
|---|---|---|
context/ | How you actually do it | You write it |
data/ | Access to your live tools and records | You link it |
intelligence/ | Old material AI can look back on | You dump it in |
The brain holds context, not data. Every file already sitting in your Drive can stay in your Drive. Your AI just needs to understand what is there and how to reach it.
So you end up with two layers: the context layer, which is the brain, and the data layer, which is your tools. The context layer points at the data layer. Ask about sales and your AI reads the context instead of skimming file names and guessing.
One file at the top, INDEX.md, listing what is in each folder and how each one is split. It is the difference between AI knowing where to look and AI searching.
Keep it current as you go. It is the cheapest maintenance on this list and the one that does the most.
CLAUDE.md first. That one file does the most work of anything here.context/.data/.INDEX.md so your AI knows the files exist.Do not try to document the whole business before you get anything out of it. One department, a handful of files, then use it.

Six departments, three folders in each, a README in every one telling you what goes in it. Nothing else. Fill it with your agency, not ours.

AI will agree with whatever you build. It is a yes-man. So when you are setting the brain up, be sceptical of the structure it tells you is fine.
The Audit maps how your agency actually runs, ranks every automation by return, and builds the highest-value one. The brain gets set up properly on the way through.
